Halyard Mystery

Could the halyard be wrapped around another halyard inside the mast?

This creates all sorts of problems depending on where the wrap is and which lines are loaded when the mainsail is raised.

To check if this is the problem, tension all internal halyards and then check for friction on the main halyard.
